There weren’t many new hires, the pace was leisurely, and passing on knowledge verbally was sufficient.

Now the situation has changed. Operators are being transferred to related lines to fill cross-functional roles. People from completely different fields are being brought into the workshop and trained from scratch. And this entire process is no longer a series of one-off instances, but a continuous training pipeline. And this conveyor falls on the shoulders of the very same experienced employees who previously trained 2–3 newcomers a year. It’s clear that scaling such a manual approach is impossible: the trainers burn out, and the quality of knowledge transfer plummets.

So, in this article, we’ll explore how to adapt the training system to quickly bring new hires up to speed, maintain the quality of work, and take some of the load off key experts.

Staff shortages and the new reality: why oral mentoring needs to change

The labor shortage in Ukraine is not just an abstract topic for conferences, but a daily reality. According to estimates by the Ministry of Economy, the country is short about 4.5 million workers, and this shortage is felt most acutely in blue-collar occupations. In June 2026, 71% of companies cited the labor shortage as their main business challenge. This is the highest figure recorded since the Institute for Economic Research began conducting its surveys. And according to the State Employment Service, the greatest shortages today are for seamstresses, mechanics, and electricians — precisely the specialties for which manufacturers are massively retraining workers from related or even entirely different fields. Under these circumstances, it no longer makes sense to wait for ready-made specialists from the job market, so in-house retraining becomes the only option for businesses. Of course, on paper, reskilling looks like a solution to the problem. But in practice, it places an additional burden on an already overloaded department. On-the-job mentoring worked perfectly when a newcomer would show up a few times a year and the mentor had time to explain everything at a leisurely pace. This model isn’t designed to handle a steady stream of new hires.

What burns out before a person does

It is commonly believed that in this situation, it is the teacher who burns out first. This is true, but it is not the whole story. The quality of knowledge transfer suffers before the person does.

When a mentor is in a hurry, they explain things more briefly than necessary. They omit a nuance that seems obvious to them (even though the newcomer doesn’t see it yet). Tomorrow, another experienced employee will explain the same process, using slightly different words and emphasizing different points. Within a few weeks, people trained according to three different “verbal versions” are working in the same section. The difference in quality grows imperceptibly — until the issue comes down to safety clearance or defects on the production line.

It’s not hard to recognize this situation in your own workshop. Beginners stand on the sidelines and wait for the master to become available so they can ask again. The standard exists in several oral versions, depending on who exactly was doing the teaching. And the master himself increasingly says something along the lines of, “It’s easier to just do it myself than to explain it for the fifth time.”

How to digitize reskilling and reduce the workload on skilled workers

There is no substitute for hands-on mentoring during the final stage of training. But by the time a newcomer gets behind the machine, there is a vast amount of information that the master craftsman carries with him. It is precisely this body of knowledge that should be digitized and automated.

The only source of truth

All SOPs (standard operating procedures), regulations, instructions, and equipment diagrams can be stored in a single electronic knowledge base. When a process standard is documented in the LMS, new employees study the materials on their own and gain access to a single, standardized version of the knowledge. This saves the supervisor’s time, and the knowledge base becomes a single source of truth for the entire shift, minimizing the “telephone game” effect. It also solves the problem of updating regulations. If a technical process changes on the production line, there’s no longer a need to gather mentors. You update the document in LMS Collaborator, and every employee has access to the latest version. And thanks to the convenient search function, a new hire can find the necessary instructions right from their phone while standing next to the equipment.

Video-based microlearning

In manufacturing, there are things that cannot be described in writing: the correct hand movement, the sequence for setting up a machine, and visual inspection of the finished part.
