The company\u2019s HR team wanted to consolidate all employee development processes into a single platform and move away from disparate tools.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">The solution was to implement competency assessments in LMS Collaborator.\u00a0<\/span><\/p>\n<p><b>Anastasiia Obertiukh (HR project development manager)<\/b><span style=\"font-weight: 400;\"> and <\/span><b>Oksana Kopaieva (staff training manager)<\/b><span style=\"font-weight: 400;\"> discuss how the team structured the process, prepared over 4,000 assessments, and what they plan to improve.<\/span><\/p>\n<p><b>Anastasiia Obertiukh, HR Project development manager<\/b><span style=\"font-weight: 400;\">, and <\/span><b>Oksana Kopaieva, staff training manager<\/b><span style=\"font-weight: 400;\">, discuss how the team organized the performance review process for 430 employees, prepared over 4,000 assessments, automated key HR processes, and which areas they plan to develop further.<\/span><\/p>\n<h2><span class=\"ez-toc-section\" id=\"From_disparate_tools_to_a_unified_ecosystem\"><\/span><strong>From disparate tools to a unified ecosystem\u00a0<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p><a href=\"https:\/\/www.uf.ua\/en\/about-the-company\/\" target=\"_blank\" rel=\"nofollow noopener\"><b><img loading=\"lazy\" decoding=\"async\" class=\"size-thumbnail wp-image-19775 alignleft\" src=\"https:\/\/collaborator.biz\/wp-content\/uploads\/2026\/06\/image5-150x150.jpg\" alt=\"logo\" width=\"150\" height=\"150\" \/>YURiA-PHARM<\/b><\/a><span style=\"font-weight: 400;\"> is a Ukrainian pharmaceutical group of companies engaged in R&amp;D, manufacturing, marketing, and distribution of pharmaceuticals. It operates in 50 countries worldwide and has manufacturing facilities in Ukraine, Italy, and Uzbekistan. Today, the company employs more than<\/span><b> 3,000 people.<\/b><\/p>\n<p><span style=\"font-weight: 400;\">Employee development is one of YURiA-PHARM\u2019s key priorities. It is important for the company to understand where its employees stand and how they can continue to grow. Regular competency assessments help achieve this.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">A separate tool was used for assessment, but the team lacked a unified platform where they could bring together onboarding, learning, assessment, and employee development.<\/span><\/p>\n<blockquote><p><i><span style=\"font-weight: 400;\">\u201cThe idea was to have all processes in one place: onboarding, learning, assessment, and further development. This ensures there are no gaps in the data and allows us to track the entire employee development cycle,\u201d <\/span><\/i><b><i>notes Oksana Kopaieva, staff training manager.<\/i><\/b><\/p><\/blockquote>\n<p><span style=\"font-weight: 400;\">The decision was made to move the competency assessment to <\/span><b>LMS Collaborator<\/b><span style=\"font-weight: 400;\">, where learning and adaptation processes had already been implemented.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">According to <\/span><b>Anastasiia Obertiukh (HR project development manager)<\/b><span style=\"font-weight: 400;\">, the key selling point was the ability to view an employee\u2019s entire career path within a single system:<\/span><\/p>\n<blockquote><p><i><span style=\"font-weight: 400;\">\u201cWe realized that it makes sense to use a single system for all processes. This way, we can see the entire cycle: an employee joins the company \u2192 goes through onboarding \u2192 learning \u2192 development \u2192 assessment. And it\u2019s all in one place.\u201d<\/span><\/i><\/p><\/blockquote>\n<h2><span class=\"ez-toc-section\" id=\"The_first_large-scale_assessment_round_in_the_LMS_430_employees_and_over_4000_evaluations\"><\/span><strong>The first large-scale assessment round in the LMS: 430 employees and over 4,000 evaluations<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p><span style=\"font-weight: 400;\">A total of<\/span><b> 430 employees <\/b><span style=\"font-weight: 400;\">participated in the first round of evaluations. Overall, the team distributed <\/span><b>4,098 assessment surveys<\/b><span style=\"font-weight: 400;\">. The entire process took place on the LMS Collaborator portal, and the preparation consisted of several stages:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">defining and mapping competencies,<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">creating job profiles,<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">creating tasks,<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">assigning performance ratings to employees.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Employees were evaluated based on three competency areas:\u00a0<\/span><\/p>\n<ol>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">corporate (based on company values),\u00a0<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">managerial (for leadership roles),\u00a0<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">professional, and skills.\u00a0<\/span><\/li>\n<\/ol>\n<p><span style=\"font-weight: 400;\">A competency profile with specific target competency levels has been developed for each position. For example, a five-level model has been created for corporate roles: from Level A (entry-level) to Level E (senior management). The assessment involves the employee themselves, their manager, colleagues, and cross-functional team members.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>180\u00b0 <\/b><span style=\"font-weight: 400;\">\u2013 for managerial and professional competencies. Self-assessment plus manager\u2019s assessment.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Before the full-scale rollout, the team conducted a pilot program with managers using a 180-degree feedback format. This helped them test the process in real-world conditions, identify potential challenges, and adapt the evaluation scenarios before rolling it out across the entire group of companies<\/span><\/p>\n<blockquote><p><i><span style=\"font-weight: 400;\">\u201cWe\u2019ve received positive feedback: the functionality turned out to be user-friendly and intuitive. Given the specifics of the pilot program, we\u2019ve already rolled out the assessment directly to the group of companies,\u201d <\/span><\/i><b><i>says Oksana Kopaieva.<\/i><\/b><\/p><\/blockquote>\n<p><span style=\"font-weight: 400;\">The team paid special attention to preparing employees for the evaluation. After all, even a well-designed process won\u2019t work effectively if people don\u2019t understand its logic, its goals, and their own role in it.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">So, before launching the assessment in LMS Collaborator, they organized a preparatory campaign:<\/span><\/p>\n<p><span style=\"font-weight: 400;\">They developed separate courses for managers and employees explaining the purpose of the assessment, its format, and what would happen based on the results. We prepared written and video instructions for different roles, so everyone could choose the format that worked best for them.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">According to <\/span><b>Anastasiia Obertiukh<\/b><span style=\"font-weight: 400;\">, this was one of the most extensive phases of preparation: \u201cThis was a major component into which we invested a great deal of time and resources. We developed several courses on LMS Collaborator. We also held in-person workshops for managers, online training for specialists, and organized a communication campaign. Overall, it was a fairly lengthy preparation process.\u201d<\/span><\/p>\n<h2><span class=\"ez-toc-section\" id=\"The_assessment_is_complete_%E2%80%93_now_comes_the_most_interesting_part_PDP_and_development\"><\/span><strong>The assessment is complete <span style=\"font-weight: 400;\">\u2013 <\/span> now comes the most interesting part: PDP and development<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p><span style=\"font-weight: 400;\">After the assessment, the manager holds a final meeting with the employee. During this meeting, the results are discussed and a final rating is assigned. Additionally, 2\u20133 competencies are identified for further development.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Next, the employee fills out their PDP (personal development plan) in LMS Collaborator and reviews it with their manager. Equally important is how the individual development plan is designed and how progress is tracked. That is what prepares students for the next assessment,\u201d <\/span><\/i><b><i>Oksana emphasizes.<\/i><\/b><\/p><\/blockquote>\n<h2><span class=\"ez-toc-section\" id=\"The_next_challenge_automation_and_analytics\"><\/span><strong>The next challenge: automation and analytics<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p><span style=\"font-weight: 400;\">One of the key outcomes of implementing LMS Collaborator has been the automation of a large number of processes.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">The team managed to:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Speed up the launch of evaluations by assigning tasks in bulk via CSV files;<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Automate the collection of 360\u00b0 and 180\u00b0 evaluations;<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Configure the automatic assignment of assessor roles;<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Automate reminders, notifications, and tracking of assessment progress.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Reporting features have become essential for the HR team. The platform allows them to track the current stage of the evaluation process. It\u2019s convenient for staff. There\u2019s no confusion,\u201d <\/span><\/i><b><i>says Oksana.<\/i><\/b><\/p><\/blockquote>\n<blockquote><p><i>\u201cYou receive a notification, you click on it, and you see who you\u2019re evaluating. You don\u2019t have to navigate to other pages to view the competency description and assign a rating. You see your result right away. All the information and the evaluation are available within a single interface,\u201d <\/i><b><i>Anastasiia <\/i><\/b><i>explains.<\/i><\/p><\/blockquote>\n<p><span style=\"font-weight: 400;\">At the same time, the team sees further areas for development.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">The main challenge right now is to build a comprehensive analytics system across the entire group of companies. Looking ahead, the plan is to make performance evaluations a regular annual process and gradually integrate all company divisions into a single platform: from automated onboarding emails to storing certificates for completing external training courses.<\/span><\/p>\n<h2><span class=\"ez-toc-section\" id=\"Tips_for_beginners\"><\/span>Tips for beginners<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Based on their experience, <\/span><b>Anastasiia and Oksana<\/b><span style=\"font-weight: 400;\"> have identified several key principles for those planning to implement competency-based assessments:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Start with a clear goal. <\/b><span style=\"font-weight: 400;\">Figure out why you need the assessment and what you\u2019ll do with the results.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Simplify the competency model. <\/b><span style=\"font-weight: 400;\">Excessive complexity hinders both the HR team and employees.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Invest in training, especially for managers. <\/b><span style=\"font-weight: 400;\">The ability to give feedback doesn&#8217;t just happen on its own.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Don\u2019t conduct an evaluation just for the sake of it. <\/b><span style=\"font-weight: 400;\">If nothing changes as a result, people will lose faith in the process.<\/span><\/li>\n<\/ul>\n<blockquote><p><i><span style=\"font-weight: 400;\">\u201cAssessments shouldn&#8217;t be tied to money. It&#8217;s not about changing compensation.
